Hydraulic Cylinder Won’t Extend: A Safe Troubleshooting Order

“The cylinder is bad” is often the first conclusion when a rod will not move. It should not be the first test. A cylinder needs the right valve path, enough flow, enough pressure to overcome the load, and a mechanically free path to move.

1. Confirm the command is actually reaching the circuit

Check the directional valve, electrical command, interlocks and any manual overrides using the machine’s service information. If the valve is not shifting, the cylinder cannot extend no matter how new the seals are.

2. Check whether flow is available

A pump can make noise and still fail to deliver the flow the actuator needs. Restrictions, closed valves, blocked filters or a control issue can also stop flow. Use proper test points; do not crack a hydraulic fitting to “see if oil comes out.”

3. Verify pressure under the actual load

Parker’s cylinder guidance lists low hydraulic pressure as a basic reason a cylinder fails to move a load. If pressure at the cylinder never reaches the value required by the circuit, the investigation belongs upstream before you condemn the cylinder.

4. Consider piston-seal bypass

If flow and pressure are present but oil is crossing the piston internally, the cylinder may not develop enough force to extend. A controlled bypass test can help separate piston-seal leakage from valve or circuit leakage. The exact method depends on the cylinder and machine, so follow the service procedure.

5. Check for a mechanical stop

A bent rod, seized pin, misaligned mounting, damaged guide, external obstruction or overloaded linkage can physically prevent movement. Mechanical binding is especially likely if pressure rises sharply while the rod does not move.

Do not keep holding the valve against a stalled cylinder. Dead-heading can generate heat and pressure, and it may turn a diagnosable problem into damaged seals, hoses or hardware.

Before rebuilding the cylinder

You should be able to explain why the cylinder is being opened: proven internal bypass, damaged mechanical parts, external leakage, or another verified internal fault. If the evidence still points to supply pressure, flow or the control valve, rebuilding the cylinder is unlikely to solve the root cause.
